The Missing Piece™: a profit-leak diagnostic for Amazon brands
The Missing Piece™ is LIVELE's fixed-fee profit-leak diagnostic for Amazon-first brands, including those that also sell direct to consumer (D2C), on TikTok Shop or in retail. It answers one question: where is the business losing profit that it could realistically protect or recover? We review seven leak types and deliver a prioritized recovery roadmap that gives every leak an impact, root cause, action, owner, investment, priority and timeline. The fee is quoted on request.
Profit rarely disappears in one place. It leaks a few cents a unit at a time: a surcharge here, a suppressed listing there, a reorder placed two weeks late.
Four cost changes since 2025
Each one is small per unit. Across a catalog they add up, and a P&L that isn't built by ASIN won't show where they landed.

The seven leaks, in Amazon terms
The Missing Piece checks the same seven areas for every brand. Open each one to see what it covers and the signals we look for first.
Select a leak to see what it is and how it shows up in Seller Central.
Revenue Leakage
Sales you should have made. On Amazon that means stockouts on your best sellers, losing the Featured Offer (Buy Box), weak conversion on high-traffic listings, pricing gaps, and bundles or Frequently Bought Together pairings nobody set up. Off Amazon it means gaps in assortment and channels.
- Stockouts on top ASINs
- Featured Offer (Buy Box) loss
- Sessions up, conversion down
- No bundles or cross-sell
Margin Leakage
Profit lost between the selling price and the payout: FBA fees and the fuel and logistics surcharge, low-inventory-level fees, excessive discounts, low-margin SKUs, packaging and shipping costs, and landed cost after the end of de minimis. We analyze advertising inefficiency here too. We don't manage the campaigns.
- FBA fee per unit rising
- Low-inventory-level fees
- Coupons stacked on deals
- Ad spend on ASINs that lose money after fees
Operational Leakage
Time and inventory lost inside the business: excess inventory, poor forecasting, manual processes, duplicate work, decisions that wait on one person, and team capacity spent on the wrong tasks.
- Aged inventory
- Reorders placed late
- Spreadsheet-only forecasting
- Manual reconciliations
Customer Leakage
Customers and money lost after the sale: returns and return-related fees, refunds, negative feedback, poor customer satisfaction (CSAT), service failures and customers who never buy again.
- The same return reason, month after month
- Rising "not as described" complaints
- No post-sale contact
Digital Leakage
Conversion lost on your own channels: product pages that don't answer buyer questions, website friction, checkout abandonment, hard-to-use mobile pages and SEO gaps on your D2C site.
- Checkout abandonment
- Slow mobile pages
- D2C product pages thinner than the Amazon listing
Marketplace Leakage
Revenue lost inside Seller Central: suppressed listings, stranded inventory, catalog errors, compliance issues that deactivate listings, lost ranking, inventory availability gaps and promotions that don't pay back. We also identify FBA reimbursements Amazon may owe you for lost or damaged inventory. Filing the claims is not part of the diagnostic.
- Suppressed listings
- Stranded inventory
- Deactivations for missing documents
- Unclaimed FBA reimbursements
Strategic Leakage
Resources in the wrong places: team time and cash tied up in low-value products, channels or customers, missed partnerships, weak prioritization and assets the business owns but doesn't use.
- Long tail of low-margin SKUs
- A channel added without its own P&L
- Unused content and customer data
What the roadmap contains
Every leak goes through the same chain, so a four-hour fix and a six-month project can be compared on one page.
- 1Leak. Where the profit goes, named in Amazon or business terms.
- 2Financial or operational impact. What it costs per month or per unit, or the operational damage, with the calculation shown.
- 3Root cause. Why it happens, not only where it shows up.
- 4Recommended action. The specific fix.
- 5Owner. Who does it: your team, LIVELE or a third party.
- 6Investment. The time and money the fix needs.
- 7Priority. Now, next or later.
- 8Timeline. When it should be done.
How the diagnostic runs
Length depends on catalog size and channels. TODO(owner): typical duration and what makes a scope larger (C-095).
Step 1
Discover
A kickoff with the founder, CFO or controller: commercial priorities, channels, known problems and what data exists.
Step 2
Assess
We read your data across the seven leak types: Seller Central business reports, settlement and fee data, inventory, returns and advertising reports, plus D2C or retail data where you sell there. Access is role-based; we never ask for your password.
Step 3
Prioritize
Each leak is sized, traced to a root cause and ranked now, next or later.
Step 4
Roadmap
You get the written roadmap, with every leak taken from impact to timeline. TODO(owner): confirm that a live walkthrough with your leadership team is included.
Sample roadmap

Sample recovery roadmap rows for a fictional supplement brand
Sample · fictional data| Leak | Impact | Root cause | Action | Owner | Investment | Priority | Timeline |
|---|---|---|---|---|---|---|---|
| Marketplace | 6 child ASINs suppressed; about $3,900 a month in lost sales | Required attributes left blank after a category template change | Complete the attributes; add a monthly suppressed-listing check | Brand catalog lead | About 4 hours | Now | Week 1 |
| Revenue | Top ASIN out of stock 19 days last quarter; about $11,000 in lost sales | Reorder point set on 30-day sales, not on supplier lead time | Rebuild the reorder model on lead time and FBA receiving time | Operations manager | 2 days of internal time | Now | 30 days |
| Margin | $0.41 per unit above plan on 12 SKUs | Carton 0.3 inches over a size-tier limit | Resize the packaging at the next production run | Operations and supplier | $1,800 in tooling | Next | Next purchase order |
| Customer | SKU-14 return rate 11%, mostly "capsules too large" | Capsule size not shown in images or bullets | Add a capsule-size photo and bullet; test a smaller capsule | Catalog lead and product team | About 3 hours; product test quoted separately | Next | Weeks 1–6 |
| Strategic | 22 tail SKUs hold 18% of inventory value and earn 3% of contribution margin | SKUs kept for completeness and never reviewed | Liquidate or bundle; stop reorders | CEO | About $600 in removal fees | Later | Next quarter |
Sample: fictional data. The brand, ASINs and every figure are invented to show the format. They are not results.

We say which fixes need outside help and which don't. Some are an afternoon's work for your own catalog lead once someone has found them.

Questions about The Missing Piece™
What is an Amazon profit audit, and how is The Missing Piece™ different?
An Amazon profit audit looks for money lost to fees, returns, stockouts and listing problems. The Missing Piece™ differs in two ways. It covers seven leak types, including operational, digital and strategic leaks outside Seller Central. And it ends in a prioritized recovery roadmap that gives every leak an impact, root cause, recommended action, owner, investment, priority and timeline, so your team can act on the findings.
How long does The Missing Piece™ take?
The length of The Missing Piece depends on catalog size and on how many channels you sell in. An Amazon-only brand with a focused catalog takes less time than a brand that also sells D2C and in retail. TODO(owner): publish typical durations (C-095). We confirm the timeline in writing before work starts, together with the fixed fee.
What data do you need from us?
For Amazon, The Missing Piece needs role-based access to Seller Central reports: business reports, settlement and fee data, inventory, returns and advertising reports. We never ask for your password. For other channels, we use an export from your D2C platform, retail sell-through data and your P&L or management accounts. If a data source doesn't exist, the roadmap says so and treats the gap as a finding.
Do you look at our PPC?
Yes, as a margin question. The Missing Piece analyzes advertising inefficiency, such as spend on ASINs that lose money after fees or campaigns that compete with your own organic sales, and puts it on the roadmap with an owner. LIVELE doesn't manage campaigns. The fix goes to your PPC agency or in-house team, which keeps our analysis independent of ad spend.
Do we have to hire LIVELE to fix what you find?
No. The Missing Piece can stand alone as a diagnostic. Every roadmap item names an owner, and many owners will be people on your team. If you want help, LIVELE Consulting can implement parts of the roadmap, and Full Account Management can own the Amazon items month to month. That decision comes after you've read the roadmap.
Is the diagnostic fee credited if we sign a retainer afterwards?
TODO(owner): confirm whether The Missing Piece fee is credited toward a retainer or Consulting engagement, and the time limit (C-095). The fee is fixed and quoted before work starts, and the roadmap is yours to keep whether or not you work with LIVELE afterwards.
